Why we ditched 3-year car leases in 2024

We tracked 47 of our members who moved from traditional leases to our subscription model last year. The data shows that the old 3-year contract is effectively a tax on your career flexibility. If you work in tech near Station Road or Green Park, your needs change faster than a bank's credit team can process an exit fee.

The 36-month lock-in problem

Traditional leasing companies love the three-year term because it makes their spreadsheets look safe. In Reading, especially for those of us commuting to the tech hubs around Green Park or the town centre, three years is a lifetime. You might be a contractor on a six-month stint or a senior dev at a startup that just secured new funding. A fixed contract means you are stuck with a vehicle that might not fit your life by next Christmas. We founded Off Hours Coding in 2016 because we saw too many people paying for cars they didn't even want to drive anymore.

Last year, we spoke to 83 local professionals who felt trapped by their personal contract purchase (PCP) or lease agreements. They were stuck. The financial penalty to hand the keys back early was simply too high for most of them to consider. It stops being a tool for your life and starts being a monthly weight on your bank statement. When you can't change your car as easily as you change your gym membership, the finance company is the one in the driving seat, not you.

The reality of the Reading job market is that flexibility is your biggest asset. If you get a new role in London and decide to take the Great Western Railway instead of driving the M4, that leased car just sits on your driveway costing you money. We believe you should only pay for a car while it's actually useful to you. Honestly, the old way of doing things was designed for a world where people stayed in the same job for twenty years, and that world ended a long time ago.

The actual cost of leaving early

Let's look at the real math of walking away from a lease. One of our members, a systems architect based near the Oracle shopping centre, tried to end a lease 14 months early. The leasing company asked for £2,145 just to settle the paperwork and end the contract. That is not an outlier or a one-off mistake. Most lease providers demand at least 50% of the remaining monthly payments up front if you want to walk away. It is a massive hit to your cash flow for absolutely zero return.

When we looked at the records for the 47 people who joined Off Hours Coding in 2024, the average 'early exit' quote they received from previous providers was £1,860. That is money spent on a car you aren't even keeping. In our subscription model, you just give us notice and the billing stops. We don't believe in charging you for a service you no longer need. We've managed our fleet of 112 vehicles to ensure we can handle these shifts without passing huge fees onto our members.

By the way, these exit fees are often hidden in the fine print of page 12 of your agreement. Most people don't notice them until they are in the middle of a life change, like a new baby or a job move. We prefer to keep things simple. If your project in Reading ends and you don't need a car for a few months, you shouldn't be punished for it. We handle the depreciation risk so you don't have to worry about the resale value or the contract length.

We ran the numbers on a 12-month spend for a 2022-plate hatchback. When you add up the 'out of pocket' expenses for our 47 members, they were spending an average of £612 per month on their old leases when everything was factored in. Our subscription for a similar class of vehicle comes in at a flat fee that covers almost everything.

For these 47 members, the total yearly spend dropped by roughly £1,100 after switching to Off Hours Coding. More importantly, they didn't have to manage five different direct debits for tax, breakdown cover, and maintenance. We handle the admin so you can focus on your actual work. It's about making the car a utility, not a part-time job. You get one monthly bill, and it covers the car, the tax, the insurance, and the upkeep. No surprises.

Maintenance is the silent killer of a personal budget. We had a case in November 2023 where a member's city car developed a gearbox fault just outside of the manufacturer warranty. Insurance and the contractor struggle

The 'weekend swap' logic

Sometimes you need a nimble city car for the Monday to Friday grind around the Reading IDR. But then Saturday rolls around and you want to take the family down to the coast or up to the Chilterns. A three-year lease forces you to choose one car for every scenario. You either buy a massive SUV and pay for the fuel and parking in town all week, or you buy a small car and feel cramped on the weekend. Neither choice is perfect for everyone.

We let our members change their vehicle category as their needs shift. Out of our 47 core members, 12 of them swapped car types at least four times last year. It's about having the right tool for the job without the long-term debt of owning three different vehicles. One member used an electric city car for his daily commute to Winnersh Triangle but swapped for a 7-seater SUV for a two-week trip to Scotland in July 2024. That flexibility is worth more than any 'low' monthly lease payment.

This approach also lets you test out new tech without the risk. If you're thinking about going fully electric but aren't sure if the charging infrastructure at your flat is ready, you can try an EV for a month. If it doesn't work out, you just swap back to a hybrid or petrol car the following month. No 36-month commitment to a technology that might not fit your current living situation. It's the most practical way to stay mobile in a city that is constantly changing.

We keep our fleet of 112 vehicles in top shape because they are our assets, not yours. When the service light comes on, you don't even have to look up a local mechanic or worry about the cost. We just arrange a time that works for you, usually a Tuesday or Wednesday morning, and we handle the rest while you're at your desk. We even offer a collection service within a 5-mile radius of Station Road to make it as easy as possible.

Every car in our fleet is under four years old. We don't run old bangers because they cost more in the long run and they aren't reliable for our members. When we retired 14 of our older models in Q2 2024, they were replaced immediately with newer versions featuring the latest safety tech. You aren't stuck with a car that feels dated after eighteen months. You're always driving something that is well-maintained and ready for the M4 corridor.

Honestly, we're not the cheapest option if you only look at the base monthly price. You can find a bargain-basement lease for £200 a month if you're willing to commit for four years and pay for everything else yourself. But for the 47 members we tracked, that 'cheap' lease ended up being more expensive and much more stressful. We focus on the total cost and the total convenience. If you value your time and your ability to change your mind, the subscription model is the only one that makes sense.
